Redesigning Executive Operations for Faster Decisions

I redesigned executive-office reporting and briefing workflows for CISA’s Stakeholder Engagement Assistant & Deputy Assistant Directors, reducing leadership review turnaround from 48 hours to six hours within seven months. I standardized reporting requirements, automated recurring work with Outlook, Power Automate, Excel, SharePoint, and CISA’s SRM, and enforced deadlines and quality requirements across contributing teams. Reporting errors fell 60%, giving senior leaders faster access to reliable information for review and decisions.

Challenge

Senior leaders relied on information from multiple contributors to review programs, commitments, risks, milestones, correspondence, and performance measures. Manual collection and inconsistent data entry meant submissions could arrive late, omit required information, contain outdated status, or require repeated correction before leadership review.

The process also needed to show how proposed work connected to approved organizational goals, objectives, measures, and strategies. Without common requirements and quality controls, preparing leadership-ready material could take up to 48 hours and slow decisions, approvals, and follow-through.

Approach

I mapped the reporting process from information request through leadership review and identified manual handoffs, repeated work, inconsistent inputs, and avoidable review cycles. I created common reporting requirements, standardized data-entry and briefing formats, and required contributors to show how relevant work connected to approved goals, objectives, measures, and strategies.

I automated recurring collection and processing using Outlook, Power Automate, Excel, SharePoint, and CISA’s SRM. I built leadership-ready views around the information senior staff needed to review, comment on, approve, or return for additional work. After implementation, I trained users, monitored adoption and data quality, and adjusted the process when recurring problems appeared.

Federal senior leadership gave me authority to enforce the process. I set deadlines, required standardized inputs, returned incomplete or incorrect submissions, and assigned corrective actions before material advanced for executive review.

I also coordinated strategic planning, executive tasking, leadership meetings, briefing materials, correspondence, action tracking, and senior-level engagements.

My Role

I served as Special Assistant to the Assistant Director while supporting CISA. I held delegated authority over assigned executive-office reporting, briefing preparation, process design, drafting, task coordination, deadlines, and quality control.

I designed the reporting workflow, standardized inputs, implemented recurring automation, created leadership-ready views, trained users, monitored data quality, and enforced correction requirements. With no direct reports, I relied on delegated process authority to set deadlines, enforce reporting requirements, return incomplete work, and coordinate contributors across the office. Federal leaders retained final authority over policy, mission, personnel, funding, external commitments, and executive decisions.

Results

The redesigned reporting process improved both speed and decision support:

  • Reduced the full reporting and leadership-review cycle from 48 hours to six hours within seven months by standardizing inputs, automating recurring workflow steps, and enforcing review requirements.

  • Reduced reporting errors by 60%, establishing common requirements and quality controls for missing information, incorrect status, late updates, data-entry mistakes, and review corrections.

  • Improved an internal measure of how effectively personnel prepared senior leaders for decisions by 45% within one year through standardized reporting requirements, briefing processes, and supporting materials.
